How do you set your goals? How do you accomplish your goals? Do you even set goals?

In this blog post, I will share how I manage my own goals using the OKR goal management framework that companies like Google and non-profits like the Gates Foundation use to manage their big goals.

Moreover, this piece of content birthed from my other blog post,  “How To Prepare For Coding Bootcamp: My 18 Months Best Practices”, because it’s one of the best practices.

Why Is Having a Good Goal Management Framework Important?

Without having the proper goal management framework you can practice, you won’t accomplish anything and year after year, you will not progress in your life. Stagnation will be your reality.

This blog post also has been inspired by this book, Measure What Matters: How Google, Bono, and the Gates Foundation Rock the World with OKRs.

Think about it, big enterprises like Google practice this framework of goal management using OKRs.

For good reasons too. OKRs is a simple goal management framework that helps you move the needle on the goals you want to accomplish and it’s a framework that can scale from an individual level up to an enterprise scale.

They are not arbitrary, “I wrote my goals down on a piece of paper and forgot them”.

Moreover, they are not simple goals you make by listing things out and keeping them in on your mind by posting it on your wall.

At the same time, they are not convoluted goal management frameworks that make you think a lot but actually make you do less.

How Should You Use This Content?

Remember, this OKR framework is dedicated on an individual level. So all the tips will be oriented to help you create goals and achieve them using this framework.

This OKR framework outline in this blog and the Google Sheet template will help you create goals and start executing on them on a weekly level.

What Is The OKR Framework? Grasping Key Concepts

This section will provide an overview of the Google Sheet that you will leverage to guide your goal setting and weekly execution.

Prior to doing that, we will cover some key concepts and best practices in the context of my rendition of the OKR framework.

Therefore, the concepts I used are adapted to my own goal management practices.

What are OKRs?

OKR is stand for Objective & Key Result. This concept was invented at Intel  and has been widely adopted by the biggest technology companies in the world including Google,  Zynga and even non-profits like Gates Foundation.

Remember, for the purposes of this blog, we are creating OKRs on an individual level.

Later on, you can apply this framework to manage your family goals, friend goals, couple goals, marriage goals, and obviously, potentially your own business.

What are Annual Goals?

Annual Goals are the top 1-4 things you want to accomplish within a given year.

They provide a clear focus of what you need to accomplish to determine whether a year has been successful.

They eliminate other things that are not important to you in a given you, thus, giving you the power to say “No” to things that won’t help you accomplish your Annual Goals

Best Practices

The whole point of Annual Goals is to give undivided focus and attention to the things you truly value.

DO NOT make a lot of Annual Goals.

I believe the maximum things you should try to accomplish each year should be at MAXIMUM 4 and preferably even less than that.

What are Quarterly Objectives?

They are Objectives you are planning to accomplish in 3 months time. Quarterly Objectives must align to your Annual Goals.

Like Annual Goals, Quarterly Goals help you provide focus and attention on things within a week, month that you need to complete in order to accomplish your Annual Goals.

Best Practices

For each Quarter, label them as Q1 up to Q4 and make sure they have their own dedicated Habits, Skills, and Project tabs.

What are Objectives?

An Objective defines your goal. It should set a clear direction to a point in the future, example: ‘Create an online store that sells everything’. Objectives are normally qualitative statement.  

Best Practices

Write objectives as a statement and with an active verb (i.e. Build more revenue streams)

However, when it comes to purely metric driven goals (i.e. making X amount of money) then an Objective is more quantitative

What are Key Results?

Key Results are measurable metrics with a target and indicate whether you’re progressing towards your Objective.  

Think of them as a groceries checklist for your Objectives. You need to check off each item on your checklist in order to accomplish your purpose of going to the grocery store.

The value of Key Results come from the ability to use them to scope out a tangible desired expectation or outcome.

Research has shown that:

“Expectations that are numerically defined produce results that can be quantitatively measured and scored.”.

Best Practices

Key Results include a statement which must include a metric type and a target, and a percentage which indicates progress towards the target.

Key Results MUST be things you can track, measure, accomplish, and take action on.

You have to break down your key results into numbers ($, weeks, days, etc) in order to track your success each week

Update your Key Result percentages on a weekly regular basis as you work towards your Objective.

What are Habits?

Habits are rituals and behaviors that we perform naturally and without much thought. They are the very foundation of how this OKR framework prospers and works.

They are the fuel that drives your “action” engine forward to accomplish your goals.

Moreover, once you’ve built good Habits, they will become your most reliable asset since they will produce positive results IF continually practiced.

The entire goal around Habits is to build them to the point that they are automatically. Examples might be waking up 6:00 am everyday to work on your side project, going to the gym 3-times a week, etc.

Best Practices

You have to take habits seriously. They are the building blocks of what you can accomplish in life.

My advice is to focus on 1 habit first and building that up for as long as needed. It usually takes 1-2 weeks to break into a habit and 2-3 months (within 1 quarter) to solidify it.

Think long-term when it comes to habits, because once they are built, it’s hard to get rid of them if you built bad Habits.

Therefore, Habits are a double-edged-sword: invest your time and effort on bad Habits, then you will have to invest double the effort to unlearn the bad Habit and convert them into good ones.

What are Skills?

Skill is the ability to do something to multiple degrees of effectiveness.

You need good Habits to develop and build effective Skills.

The efficiency of your Skills determine how effective you can accomplish a Key Result.

Best Practices

In order to develop a Skill, you need to focus on the Habits involved first to acquire a given Skill.

For example, if you want to have better Sales Skills, then you need to build Habits of good time management, execution, communication, and metrics tracking, etc.

The effectiveness of your Skills are determined by your Habits of practicing a particular Skill consistently.

Ideally, you only want to be good at a couple Skills (probably top 3 Skills) because it takes a foundation of several Habits to sustain the effectiveness of these Skills.

What are Projects?

Projects are things that require you to execute your habits and skills for a long period of time to accomplish.

They are the smaller tasks that need to get done in order for you to accomplish your Key Results. Projects are not equal to Key Results.

You track them and accomplish them like a checklist of tasks but their sole purpose is to help you accomplish your Key Results.

Best Practices

In order to develop a Skill, you need to focus on the Habits involved first to acquire a given Skill.

Projects also can be tracked and measured. Just like Key Results, these should be updated regularly.

However, unlike Key Results, completing a project does not the increase the percentage of an Objective.

Since projects are tasks that might contribute to a Key Result, but they are not indicators of success because you might be able to complete a Key Result without completing a particular Project.

Best Practices On Getting Started

How often should I set goals?

Most companies set their OKRs on a strategic annual cadence and tactical quarterly cadence.

You should adopt this mindset and view yourself as a company and follow the yearly goal setting and quarterly execution framework also.

Meaning, you should set goals towards the end of a year for the next year. Example would be you would set 2019 annual goals in December 2018 or even earlier.

When moving to the next quarter time frame, OKRs that last longer than a quarter can simply be copied and pasted to the next quarter’s OKR spreadsheet.

Less is More

The purpose of setting goals is not to create a million goals. On the contrary, its to help you focus and complete the most important goals and say no to everything else.

Start with your annual goal first

Start with your annual goals first. 4 Maximum yearly goals.

If you can focus on 1 thing for a particular year, that’s even better. Less is even better, so when you accomplish that one thing that year, you are successful.

Ideally, KEEP ONLY 4 Objectives for the quarter because less is more.

Quarterly Objectives should contribute to your Annual 4 Goals.

Key Results must be measurable

Habits, Skills, and Projects help achieve your Key Results

Habits, Skills, and Projects help refine and focus what you need to develop in order to hit your Key Results.

HOWEVER, if you feel like they are cumbersome, then just focus on updating the Key Results directly.

Remember, “Less is More”. The Habits, Skills, and Projects mini-framework is just a tool to further add clarity to your thinking to help you better execute and accomplish your Key Results.

Habits is the engine that helps you take action towards accomplishing your Key Results.

Skills are actual actions you execute to contribute to accomplishing your Key Results.

Projects they are action items, events, or milestones that might need to be completed in order to accomplish your Key Result and they rely on the effectiveness of your Habits and Skills to get completed.

Check & adjust your OKRs weekly

Set a weekly calendar to check on your OKRs consistently. Important things in your life has to be on the calendar or they won’t be top of mind.

Check on your OKRs per week to stay focus, but don’t check on it daily. Update the Key Results on a weekly level.

Don’t be like the majority who make a “goal” at the beginning of every year and fail to see it through because they lacked the plan to follow through.

This OKR goal management framework that I’ve outline can help ground your “goal” into an executable plan.
